A local AI server architecture needs more than a model behind an HTTP endpoint. It must define who can use the service, which information each request may access, how inference capacity is shared and what happens when the result is wrong or the server is unavailable.

The reference design below serves a small internal team reviewing approved operating procedures. It is a proposed architecture, not a benchmarked Cognativ deployment. It deliberately excludes autonomous actions, public access and an uptime promise. Start with those boundaries before selecting hardware or adding orchestration software.

## Reference Design and Explicit Assumptions

__Illustrative initial service envelope__
| Dimension | Design choice | Reason to revisit |
| ------------ | --------------------------------------------------------------- | --------------------------------------------------------------- |
| Users | Five named internal users; authenticated application access. | Different roles, tenants or external access. |
| Workload | Read-only questions over approved procedure excerpts. | Long documents, images or actions in business systems. |
| Concurrency | One active inference; at most four waiting requests. | Measured queue delays exceed the agreed tolerance. |
| Model | One locally stored, explicitly versioned artifact. | A different task or quality failure requires another candidate. |
| Availability | Business-hours pilot with a named operator and manual fallback. | Dependence on the service becomes operationally critical. |

These limits are design inputs, not hardware sizing facts. A five-user service can produce one request an hour or several simultaneous long requests. Measure the actual input lengths, output needs and arrival pattern before increasing concurrency.

The application mediates identity, document authorization and local inference.

## Trace One Request Across the Boundaries

1. **Authenticate:** the application identifies the user and rejects unauthenticated requests before contacting the runtime.
2. **Authorize evidence:** it selects only procedure documents that user may read. Filtering after retrieval can expose unauthorized content to the model or logs.
3. **Construct input:** it supplies the question, permitted excerpts, source IDs and instructions to distinguish documented facts from missing information.
4. **Schedule:** a bounded queue applies request size, time and concurrency limits. An overloaded service returns a defined busy response.
5. **Infer:** the runtime executes the selected local model and returns candidate text or structured data.
6. **Validate and present:** the application checks format and source references, then shows the answer and limitations for human use.

Ollama's [API introduction](https://docs.ollama.com/api/introduction?ref=cognativ.com) distinguishes local and hosted endpoints. A local URL does not prove every selected model or connected tool runs locally. Record the [exact artifact, runtime settings](https://www.cognativ.com/blog/local-ai-server-a-step-by-step-guide-to-setup-and-use/) and permitted outbound services. In this design, cloud inference is excluded.

The [native chat API](https://docs.ollama.com/api/chat?ref=cognativ.com) accepts messages and returns a response; it does not supply the application's document-permission model. Likewise, a request containing a tool schema is not authorization to execute any resulting tool request.

## Trace a Failure Before Adding More Components

Suppose a user asks for the procedure for a product that has no approved document. The retrieval layer should return no usable evidence. The application can state that the procedure is unavailable and direct the question to the owner. It should not silently fall back to an unrestricted web search or a different data collection.

If inference times out, mark the attempt as incomplete and preserve its request identifier. A retry receives a new attempt record tied to the same user request. Do not label partial streamed text as an accepted answer. If future versions introduce writes, retries will also need duplicate-action protection.

__Failure responsibilities__
| Failure | Responsible layer | Safe response |
| --------------------- | ------------------------------ | ---------------------------------------------------------------------- |
| Unknown user | Application identity boundary | Reject without sending a prompt. |
| Unauthorized document | Retrieval authorization | Exclude it and avoid revealing its contents. |
| Queue full | Admission controller | Return busy status; do not create unbounded work. |
| Model unavailable | Runtime operator | Report service failure; use the documented manual process. |
| Unsupported answer | Output validation and reviewer | Reject or qualify the answer rather than treating fluency as evidence. |

Design understandable failure behavior before adding more components.

## Size for the Whole Request, Not Only Model Weights

Capacity depends on model representation, context, [concurrent requests](https://www.cognativ.com/blog/gpt-oss-essential-hardware-requirements-for-effective-deployment/), runtime overhead and other workloads on the machine. A download fitting on disk establishes almost nothing about acceptable service latency. Record memory and elapsed time for representative requests on the intended hardware.

Begin with a short, nonsensitive fixture and one active request. Then add realistic context lengths and the intended queue. Measure cold loading separately from warm inference and capture both accepted and failed attempts. A fast response that cites the wrong procedure is not a successful service result.

Keep the application interface stable enough to compare runtime candidates. Avoid claiming complete API equivalence merely because two products accept a similar chat request. Verify streaming, errors, structured output and tool behavior used by the application.

Size the service for complete requests and concurrent use.

## Decide What to Log, Retain and Recover

Keep identifiers, model/runtime version, timing, outcome and error category. Store prompt or document content only when the purpose, access and retention period justify it. A local log can contain the same sensitive material as an external service; local hosting does not eliminate privacy obligations.

Back up configuration, authorization rules, approved documents and the metadata required to identify model artifacts. Test restoration in a separate environment. A model file that can be downloaded again may be less important than a small, unique permission mapping or evaluation fixture.

Define maintenance ownership: who applies updates, checks compatibility, responds to failures and can stop the service. Keep the previous known-working configuration available through an approved recovery process. Do not let a convenience update silently change the model used for a consequential workflow.

![Local operation still requires explicit log retention, access and recovery responsibilities.](https://storage.ghost.io/c/cc/dc/ccdca949-0fe4-4119-8990-70a44ad75060/content/images/2026/10/cognativ-846-c8621af85aee-brand-v2-batch-operations-semantic-r1-retained.png)

Local operation still requires explicit log retention, access and recovery responsibilities.

## Acceptance Tests Before Team Use

- A user cannot retrieve a document outside their permissions.
- A missing source yields an explicit unknown, not an invented procedure.
- The queue remains bounded under excess requests.
- A timeout, restart and unavailable model produce understandable failure states.
- Answers link to the correct approved evidence and distinguish conflicting versions.
- The operator can stop the service and restore the documented configuration.

This architecture is ready for a pilot only when those behaviors are demonstrated, not when every box in the diagram has a product name. Add high availability, larger queues or action-taking tools in response to measured requirements, with their own acceptance and approval boundaries.
